The four moves
Every Roadmark does four things. In order. Each one a single move.
1
Map
We map the terrain.
Where your AI tools sit. Which vendors. Which workflows depend on which. What governance you have, what you don't. The dependencies you may not have noticed: one workflow now depends on three vendors; a vendor change breaks four downstream processes.
You can't navigate what you can't see. The map comes first.
2
Mark
We mark what matters.
Pattern-matched diagnosis from 50+ launches across regulated and consumer environments — Subway R&D, JPMorganChase Rewards Enablement, the 2023 Chase Marriott Bountiful card launch, Citi acquisitions. We tell you which failure modes we recognize in your terrain, and how they typically resolve.
A map without markers is topography. The markers tell you where to look.
3
Move
We move the team along the right route.
A prioritized action plan. What to fix first, and why. What to skip. What to revisit in 90 days. Stage-gates for each item so you can stop at any point and know the work delivered something valuable.
Most plans fail because they're sequenced wrong, not because they're wrong. Order matters.
4
Mind
We mind the hazards.
Trophic cascade risks — where AI displaced human judgment with no fallback. Accretion — where multiple AI tools are doing overlapping work with no coordinator. Single-vendor dependency — where one provider could break four workflows. Firebreak gaps — where a failure has nothing to stop it.
The work that breaks programs is rarely visible until it breaks. Mind it.
Why we don't publish a template
A Roadmark is not a checklist. It's a custom document built from real interviews, workflow shadowing, and pattern-matching against 9+ years of cross-industry program management — financial services VP roles, QSR R&D launches at scale, small-business operating experience.
The structure above is public. The discovery interview protocol, the diagnostic scoring rubrics, the pattern library, the decision heuristics — those stay inside paid engagements. That's what you're hiring us for.
Philosophy
A roadmark — in the original sense — is a trail blaze. A cairn. A signpost left on a hard climb by someone who's been there, for someone who's about to be.
We do not replace your workforce. We mark the trail so they can climb it.
There's so much on the backlog. So much real work to do. Automating what can be automated frees your team for the work that matters most — the judgment work, the relationships, the frontier exploration. But getting there takes some unexciting work first. Audits. Governance. Dependency cleanup. The Roadmark exists to make that unexciting work navigable, so your team gets to the exciting work faster.
When a Roadmark is produced
- At the end of every Marginalia Partners engagement
- As the deliverable of an AI Program Rescue
- Quarterly under our Maintenance Subscription (Roadmark Reviews — what's changed, what to update)
- The Discovery Memo is the doorway — the first thin slice of Roadmark thinking, scoped to your real situation
